Let's get to the core point: The reason why custom-shaped hot water bags are expensive is not because of the cost of the patterns, but rather it's the result of the accumulation of four hard costs: molds, processes, yield rates, and production capacity. This is completely different from the logic of customizing fabric printing.


Ⅰ. The main reason: Rubber/PVC hot water bags are "molded and vulcanized" rather than cut and sewn.
Ordinary cloth ice packs and cloth covers:
Cloth cutting + sewing + printing. No molds required, rapid model changes, and shape modifications are almost free of charge.
However, the production logic of rubber hot water bags is completely different:
1. Each unique shape = Must have a separate set of metal molds.
2. The molds are heavy-duty cast aluminum/steel high-temperature molds, and they also need to be compatible with vulcanization machines, clamping, exhaust, and flow channels.
3. The regular round, rectangular, and classic hand warmer models are shared mature molds. The cost is spread over tens of thousands of units, and the mold fees are almost non-existent.

The mold-making cost is extremely high (the biggest expense)

- Standard General Model: Factory-prepared molds, free/very low usage fees
- Special-shaped Customization (heart shape, animal shape, special-shaped curvature, widened waist style, arc-shaped therapeutic style):
Requires upper and lower mold assembly, mold cavity engraving, polishing, and high-temperature vulcanization treatment
A set of customized vulcanization molds can cost several thousand to tens of thousands of yuan each, and small orders cannot be handled at all.

Production yield has significantly declined.

The standard model has a symmetrical structure, uniform wall thickness, and smooth exhaust. It is less prone to uneven thickness, edge cracking, material shortage, or distortion during vulcanization.
Customized special shapes:
Many corners, complex arcs, and many dead corners → Inconsistent glue application and inconsistent vulcanization and foaming.
The defect rate has risen directly from 3% to 15% to 30%, and the scrap costs have been fully included in the unit price.

The positions of the vulcanizing machines are all arranged according to the standard size specifications:
- The standard model can produce multiple parts at once, with a fast production speed.
- The customized special shape model can only produce a small quantity at a time, taking up a lot of space, with a slow production cycle and double the labor cost, including both labor and machine wear and tear.

Edge trimming, quality inspection, and post-processing costs have increased.

Irregular shape contours:
Trimming and edge finishing require more labor, leak detection is more troublesome, and appearance defect screening is stricter, resulting in a significant increase in labor costs.

General model: Year-round production in stock, no minimum order quantity required
Custom shape:
Only when the quantity reaches a large scale will the factory be willing to start production;
If the quantity is small, the mold fee + debugging fee will be directly shared among each product, and the unit price will double or even increase several times.

 



 

III. Supplementary Explanation: Why "Printing the logo is inexpensive, but changing the shape is extremely costly"?
- Embroidery/Screen Printing/Logo: This is a post-processing step. No need to change the mold or the molding structure. It can be done for just a few cents.
- Changing the shape, the curvature, or the overall outline: This is a pre-processing step. It involves modifying the entire production mold and the vulcanization process. It falls under heavy-duty customization.
